Take the Summer Sale out and the evergreen account is running on one idea told three ways. Three quarters of the spend goes to identity, product desire and styling education, and almost all of it is executed as the same thing: beautiful silent b-roll of a rug in a nice room. Lifestyle footage alone is 40% of spend at a ROAS below the lanes it is crowding out. Concentration is fine and there are twelve live concepts, so this is not a volume problem. It is a coverage problem. Six argument lanes are completely empty, and they are the ones that open new buyers: gifting, real sheepskin versus synthetic, the craft story, the objections a £200 rug raises, and the durability maths. Meanwhile one genuinely new ad launched in the last thirty days and spend-weighted frequency is 3.13, above the 2.5 line for cold delivery. The account is coasting into Q4 on tiring creative with no gifting argument built. That is the thing to fix, and it needs fixing in September, not November.
Concepts counted with the two-axis rule: two ads are different only if they differ on at least two of avatar, argument and content type.
Twelve concepts above £50 clears the six to ten floor comfortably, which is why this audit is not about making more ads. The problem is where the twelve sit: five of them are a variation on styling a rug in a room.
Healthy. The top five ads over ninety days take 31.6%, well under the 70% red line, and two of the five are already paused. Delivery is spread, so nothing here argues for pulling budget off a winner.
The finding. Six argument lanes carry no meaningful spend at all: gifting, us versus them, value and economics, objection handling, problem and solution, and founder and craft. Gifting at zero on 20 August is the urgent one. Us versus them is the cheapest to fill, because the brand already owns a five-star quote calling it a rival to The White Company and has never built an ad around it.
92% video against 8% static and no carousel at all. The two statics that did run were offer overlays at ROAS 2.35, while the single PR image did 9.35 on £37 before being starved. Statics are not being beaten here, they are not being made.
Twelve content types are live, but the top one takes 40% on its own. Lifestyle b-roll returns 6.93 against 11.26 for partnership ads, 12.04 for the catalogue and 9.10 for how-to. The most-made thing is not the best-performing thing.
The one healthy check. Partnership ads are 19% of spend at ROAS 11.26, the strongest content lane in the account, and worth protecting. Worth noting the only face-to-camera creative in the whole account is a partner's, not the brand's.
One genuinely new ad in thirty days, and spend-weighted frequency of 3.13 against a 2.5 ceiling for cold delivery. Ad 208 is at 3.78, Ad 182 at 3.71, Ad 1 at 3.42, Ad 221 at 3.27. Ad 53 at 9.44 is the remarketing catalogue and is expected. Everything else is genuine wear.
Every ad is mapped onto a fixed checklist of arguments and content types that should exist, so empty lanes are visible. An empty lane leaves no trace in the data, which is why the checklist is fixed rather than derived from what is already running. Saturated means stop making more of this, not stop spending on it: Meta allocates the delivery, this allocates production hours.

Sixteen new executions plus three refreshes. Each brief is an argument crossed with a content type, so one shoot closes a hole on both axes at once, and every brief below is chosen because it also drags the format mix back off 92% video. The order is deliberate: gifting and real-versus-synthetic first because they have to be tested and proven before Q4 volume, everything else after.
There is no gifting creative in this account. Not thin, zero, on 20 August. Sheepskin and cushions are canonical home gifts and Q4 is the year for them, so this needs to be live and proven in September while CPMs are cheap, not switched on in November when they are not. Gift-led statics: the rug folded with a ribbon, price-banded gift ideas (under £100, under £200), the cushion pair as a gift set. Statics rather than video on purpose, because they double as the fix for a 92% video mix and because gift shoppers scan rather than watch.
The gifting argument in the format that carries it best: someone receiving and opening a sheepskin. The unboxing lane already exists but is one ad on £106 at ROAS 3.83, so this refreshes a starved lane and fills the gifting hole in the same shoot. Brief the creators already on the roster (Flora, Joey) so there is no new casting. The moment to capture is the reaction to the weight and softness, not the packaging design.
Real New Zealand sheepskin against synthetic faux fur, side by side. This closes two empty lanes at once and it is the strongest argument the brand is not making: the copy on Ad 221 already claims small batch and handcrafted in England, and the copy on Ad 250 already says real New Zealand sheepskin, but no creative has ever shown the difference. Show pile density, how each one sits after six months, how each one looks under a lamp. The five-star quote the brand already owns, a rival to The White Company, is the hook line for one of the three. Ad 191 carried that quote inside a lifestyle b-roll and did ROAS 5.91 as an afterthought.
Nothing in the account answers the questions a £200 rug raises. Does it shed, can I wash it, is it alright with a dog or a toddler, does the pile flatten. The how-to lane is proven at ROAS 9.10 on £423 and is under-supplied, so this is a known-good format pointed at an unanswered question. There is a Stain Solution ad from the seat pad round that ran in the ninety-day window and is now dark, which suggests the material already exists.
The craft claims are already in the copy and nowhere in the creative. Eight hand-selected sheepskins for the bean bag, handcrafted in England, small batch. The entire founder and craft lane is £9 of spend across two dormant BTS clips. For a premium natural-fibre product sold on being the real thing rather than the cheap thing, showing the making is the proof behind every other argument. One workshop day covers both executions and feeds the us-versus-them brief above with footage.
A real customer, face to camera, saying why they kept it. The UGC testimonial lane is at zero, and the only face-to-camera creative in the account belongs to a partner rather than a customer. The cushion round ran Real Testimonial ads inside the ninety-day window and they have gone dark without being replaced. Worth pairing with the press angle while shooting: the PR image static did ROAS 9.35 on £37 and has never been given room, so a second cut of each as a review or press graphic is close to free.
The durability maths, which nobody has ever argued. A real sheepskin that lasts a decade against a synthetic replaced every couple of years is a cost-per-year story, and it is the natural closer for anyone who hesitated at the price. Two empty lanes closed at once, and statics again, which is where the format mix needs help. Do not run this until the us-versus-them executions have data, because the comparison is what makes the maths land.
Partnership ads are the best-performing content lane at ROAS 11.26 on 19% of spend, and they are saturated in the supply sense only: stop adding sub-variants, keep the lane warm with fresh executions. Recut existing partner footage into new hooks and openings rather than briefing new creators. The lifestyle b-roll lane needs the opposite treatment, so nothing new there this month; it is at 40% of spend and returning below the lanes it crowds out. Frequency of 3.13 means the current cuts are wearing regardless of how good they are.
Capacity check: 19 executions a month against a benchmark median of ~12 and top quartile of ~21 for accounts in the under $10k/mo band. Absent lanes get 2 to 4 shots rather than 1 because at a roughly 5% winner rate a single ad cannot tell you whether the lane failed or the execution did.
Data: Meta API ad-level insights, 42 ads with spend from 2026-07-21 to 2026-08-20 (£4,695), concentration measured over 90 days. Ads tagged on six dimensions (avatar, awareness, argument, format, content type, messenger) parsed from the naming convention plus ad copy, then collapsed to concepts with the two-axis rule: two ads count as different only if they differ on at least two of avatar, argument and content type.

The Summer Sale Aug '26 campaign is offer-led by design, so its creative would read as an urgency lane that does not exist in evergreen trading and would dilute every other lane's share. Thresholds per the Kova creative diversity framework: Meta-official where published (fatigue definitions, partnership-ad lift, the consolidate-structure-diversify-creative position), practitioner benchmarks elsewhere (70% concentration red line, 6 to 10 concept floor, launch-cadence bands, hit rates by format). Meta has never published a video to static ratio; the widely quoted 60-66% video figure is a consumption stat, not creative guidance.
Nothing in this audit recommends splitting delivery by funnel stage, awareness level or audience. Meta decides who sees which ad; the only lever here is what gets made, and therefore what it has to choose from.
